The Source Solution
Find the real problem
Fix the real problem
The Source Solution is Gail Biddulph’s proprietary root-cause business diagnostic and strategic advisory method for established owner-managed and family businesses.
It identifies and resolves the underlying commercial, operational or human condition creating recurring pressure, leaking profit, slowing execution or reducing business value.
The problem you can see is rarely the whole problem. What appears to be a sales problem may begin in delivery. A people problem may have been created by an unclear process. A lack of time may be a business that has become too dependent on its owner.
Solving the symptom provides temporary relief. Finding and fixing the source changes what happens next.
There's always one source to business problems. Find and fix what's holding back your business.

The Problem Beneath The Problem
Your business may be established, successful and outwardly working well. Yet underneath, it may be demanding far more from you and your people than it should. Perhaps:
- The same problems keep returning under different names
- Capable people still bring too many decisions back to you
- Growth depends upon your continuing involvement
- Opportunities are discussed but not consistently converted
- New people, technology or processes have helped, but not enough
- Friction, delay and rework are quietly eroding profit
- Pressure is rising even though the numbers still look respectable
- Succession or sale is exposing weaknesses you can no longer ignore
Most owners have already tried the obvious solutions. They have changed the marketing, recruited someone new, introduced technology, restructured responsibilities or had the difficult conversations.
Some things improve, but the underlying pattern remains. The pressure moves. Performance lifts and then slips back. Another version of the same problem appears somewhere else.
That happens when a solution is applied where the problem is visible rather than where it began.
What The Source Solution Identifies
Every business is a connected human and commercial system. The Source Solution examines three conditions together.
The Commercial Condition
Revenue, margin, pricing, client mix, missed opportunities, delivery costs, profitability and business value.
The question is not only what the numbers say, but what is repeatedly producing them.
The Operational Condition
Decision-making, accountability, responsibilities, processes, communication, workflow, rework and owner dependency.
This reveals where the business relies upon workarounds, individual heroics or the owner’s constant availability.
The Human Condition
The owner’s physical and emotional state, judgement, behaviour and relationships, together with the responses these create in other people.
Pressure changes what people notice, how they communicate, which decisions they avoid and how consistently they follow through. Those effects eventually appear in performance, profit and value.
The source may be most visible in one condition, but its consequences rarely remain there. The Source Solution traces the connections until the underlying pattern becomes clear.
Who The Source Solution Is For
The Source Solution is designed for owners of established businesses who:
- Care deeply about their people, clients and the way success is created
- Know the business should be working harder for them
- Are carrying decisions and responsibilities that should sit elsewhere
- Sense that valuable opportunities are being missed
- Have tried credible solutions without achieving lasting change
- Are navigating growth, change, succession, transfer or eventual sale
- Want direct, commercially grounded advice rather than another generic framework
- Are willing to examine both the business and their own influence upon it
This is not a wellbeing programme, motivational coaching or a collection of standard business tactics. Nor is it an intervention designed to “fix the team” while leaving the conditions surrounding them unchanged.
It is confidential, personalised strategic work focused on finding and resolving what is actually creating the problem.
Why the Obvious Fixes Fade
A fix aimed at the wrong layer can work temporarily.Sales rise and then flatten again. A promising new appointment relieves the pressure, but within months the pressure returns. A new system is introduced, yet people continue to work around it. Responsibilities are delegated, but important decisions still find their way back to the owner.
Each intervention treats where the problem appeared. The condition producing it remains untouched.
The Source Solution works upstream. It asks:
- What changed before the visible problem appeared?
- Which apparently separate issues are connected?
- What is the business repeatedly compensating for?
- Where are time, energy, opportunity and profit being lost?
- What continues to depend unnecessarily upon the owner?
- Which small, well-placed change would alter everything downstream?
Little hinges swing big doors. The challenge is finding the right hinge.
How The Source Solution Works
1. The Source Conversation
We begin with a confidential conversation about what is happening, what you have already tried and what you need to be different.
You do not need to arrive with a diagnosis. A sense that something has drifted, that opportunities are being missed or that the business is creating more pressure than it should is enough.
2. The Diagnostic
I examine the business as one connected system rather than a collection of separate problems.
I listen for patterns across leadership, behaviour, decisions, relationships, operations and commercial performance. Something mentioned early in the conversation often connects directly to something that appears unrelated later. Holding those details together makes the full pattern visible.
Many diagnostics take place away from the office through Walking Talking Business because movement and distance from the working environment often make connections easier to see. Walking is one delivery option, not the solution itself. The setting is chosen around what will help us reach the source most effectively.
Confidentiality is fundamental throughout the work, and an NDA can be put in place from the outset.
3. The Clarity Map
The findings are distilled into something practical and usable.
Depending upon the engagement, this may include:
- The underlying constraint or source condition
- The connections between its human, operational and commercial effects
- Revenue, capacity or value currently being lost
- A one-page Clarity Map
- A prioritised Now, Next and Later Strategic Action Plan
- The first decisions and actions required to change the pattern
The purpose is not to produce a report that sits unread. It is to make the right action unmistakably clear.
4. Resolution
For some owners, the diagnostic and action plan provide everything needed to move forward.
For others, finding the source begins a period of deeper strategic work. I remain alongside the owner while decisions are made, changes are embedded and the business begins to operate differently.
The shape of the work follows the problem rather than forcing the business into a predetermined programme.
What Changes When You Work at Source
The precise results differ because every business and owner is different. They commonly include:
- Faster, clearer decision-making
- Reduced owner dependency
- Fewer recurring problems and interruptions
- Stronger accountability and execution
- Previously hidden revenue opportunities becoming visible
- Less friction, delay and rework
- Clearer leadership and healthier working relationships
- More reliable profit
- A stronger, more transferable and more valuable business
This is where Peace, Purpose and Profit meet.
Pressure reduces because fewer problems depend upon you. Direction and priorities become clearer. Missed opportunities, friction and profit leakage become visible and can finally be addressed.
Finding the source does more than relieve today’s pressure. It creates a stronger, less owner-dependent and more valuable business—one capable of growing, transferring or selling well in the future.
The Evidence Behind The Method
Gail Biddulph’s advice is grounded in more than 25 years of direct commercial experience.
She has built, scaled and sold four businesses, served as a director of a national law firm and worked with owners and leadership teams across multiple sectors.
For more than two decades, she worked as an independent consultant auditing more than 46,000 legal files and assessing the work of approximately 3,800 lawyers against consistent criteria. The scale of those assessments developed an unusually detailed understanding of recurring patterns in behaviour, judgement, process and performance.
Across her wider strategic advisory work, Gail has helped clients achieve more than £500 million in revenue improvement, alongside clearer leadership, reduced owner dependency and businesses better prepared for succession, transfer or sale.
That combination of detailed pattern recognition, lived business experience and understanding of human behaviour enables her to see connections that more narrowly focused advisers often miss.
Start at the Source
You may not yet know what the real problem is.
You may simply know that the business is demanding too much of you, the same issues keep returning, an opportunity is being missed or something no longer feels as strong as it appears from the outside.
That is enough to begin.
The first step is a confidential Source Conversation: no pitch, no pressure and no obligation to proceed. We will look at what is happening, what may be producing it and whether working together is the right next step.
Find the source. Reduce the pressure. Recover the performance.
